How to prepare your store for the holiday season? Q4 inventory plan

For many online stores, the fourth quarter is the most important sales period of the year. Black Friday, St. Nicholas Day and Christmas follow one another in quick succession, while customers intensify their search for gifts for children, partners, parents and friends.

For retailers, however, this means more than just greater sales potential. Q4 also brings stronger competition, greater price pressure and the risk of overstocking products that may be difficult to sell once the holiday season is over.

That is why preparations for the season should begin much earlier than November. How should you plan your Q4 inventory and which product groups should be included in your Christmas range?

When Should You Start Preparing Your Store for Q4?

One of the most common mistakes is treating the Christmas season as something that starts in December. From a retailer’s perspective, preparations should begin much earlier.

By September, it is worth analysing the previous year’s sales, identifying products with the strongest gift potential and checking their availability with suppliers. October should be the time for building stock and preparing categories, campaigns and sales materials.

By November, the store should already be ready to handle increased demand. Black Friday increasingly marks the beginning of the main gift-shopping season, followed quickly by St. Nicholas Day and the peak Christmas shopping period.

In practice, Q4 planning should therefore be treated as an ongoing process rather than a single large purchase order.

Start by Analysing the Previous Season

Before placing new orders, check what actually sold well the year before.

However, simply looking at the products with the highest turnover is not enough. A much more useful picture comes from analysing stock rotation, margin, availability and the point in the season when each product started selling more intensively.

It is also worth checking which products sold out before the season ended. If a bestseller was out of stock by early December, the sales data will not reflect full demand – it will only show the number of units the store was able to supply.

On the other hand, strong sales achieved only through deep discounting do not necessarily mean that the same product should be heavily stocked again.

The goal of the analysis should therefore be to identify products that combine strong sales rotation, an acceptable margin and clear gift potential.

Do Not Build Your Christmas Range Only Around Children

For toy stores, gifts for children are the natural focus. However, Q4 creates an opportunity to expand sales much further.

Gift shoppers often do not begin with a specific product category in mind. Instead, they think in terms such as “a gift for a 5-year-old”, “something for a teenager”, “a gift for dad” or “a small gift under PLN 50”.

That is why it is worth dividing the offer into at least two broad shopping areas: Christmas gifts for children and Christmas gifts for adults.

The first category can include educational, creative, wooden and interactive toys, RC vehicles, games and larger gift sets.

The adult range may include electronics, gadgets, home products, automotive accessories, hobby items and practical small gifts.

This allows the store to serve more than one customer group and increase the number of products purchased during a single visit.

Which Toys Are Worth Stocking Before Christmas?

There is no single category that can guarantee success in Q4. However, market data suggests that it is worth paying particular attention to segments that combine strong gift appeal with solid demand.

In 2025, games and construction sets performed particularly well on the Polish market. Collectibles, vehicles, educational toys and products based on popular licences were also clearly visible among bestsellers.

For this reason, a Christmas range should include several different types of products.

Educational and Creative Toys

This is a very broad gift category, ranging from simple puzzles and arts-and-crafts sets to experiments, STEM kits and more advanced educational toys.

Their main advantage is that their value is easy to communicate. Customers can choose a product that entertains while also supporting the development of specific skills.

Wooden Toys

Play kitchens, workbenches, dollhouses, activity boards and larger wooden sets work particularly well as main gifts.

In this category, it is worth offering both larger premium products and smaller sorters, puzzles or sets that allow customers to find a suitable gift at a lower price point.

Games, Puzzles and Building Sets

These are categories that should not be overlooked when planning for Q4. Games fit particularly well with the holiday context of spending time together, while building sets appeal to a very broad audience – from children to adult hobbyists.

RMD data for 2025 shows a 13% increase in the value of game sales and a 12.1% increase in building set sales.

Vehicles and Remote-Controlled Toys

Cars, models and RC vehicles have a very clear gift-buying purpose. The ability to offer products at different price points means they can work both as smaller presents and as main gifts.

Interactive Toys

Interactive pets, robots and toys that react to voice, light or movement have strong demonstration potential. In e-commerce, it is especially important to show how they work through product images, videos and descriptions.

Build Your Range Around Gift Budgets

In Q4, it is worth looking at your assortment differently from the standard category tree.

Gift shoppers often have a specific budget in mind before deciding what product to buy. That is why, alongside product categories, it is worth creating price-based gift ranges such as gifts under PLN 50, under PLN 100, under PLN 200 and larger premium gifts.

This type of segmentation is especially useful before St. Nicholas Day and when customers are buying gifts for extended family members, friends or colleagues.

It can also be combined with customer segments such as gifts for children, teenagers, women, men or the whole family.

As a result, shoppers do not need to know your entire product range. They only need to know who they are buying for and how much they want to spend.

Do Not Stock Every Product in the Same Way

A Q4 inventory plan should take different levels of risk into account.

The highest stock levels should usually be reserved for products with proven sales history or products that can remain attractive even after Christmas. More caution is needed with short-lived trends, highly seasonal designs and products that depend on temporary popularity.

A useful approach is to divide the assortment into three groups:

Bestsellers – proven products worth securing in larger quantities.

Growth products – new items and categories showing promising sales signals that should be tested in controlled quantities.

Complementary products – lower-priced accessories and small gifts that help increase basket value.

This approach reduces the risk of tying up too much capital in products that may be difficult to sell after the season.

Leave Room for Fast Reordering

Q4 is dynamic. A product that looks average in September may suddenly start gaining popularity in November.

That is why supplier selection should be based not only on purchase price, but also on stock availability and reorder lead times.

For a retailer, the ability to quickly replenish bestsellers can be more valuable than placing one very large order several months in advance.

When working with a wholesaler, it is therefore worth checking whether the supplier operates its own warehouse, how quickly orders are processed and whether flexible reordering is possible during the season.

Q4 Is About More Than Christmas

A well-planned inventory should support several successive sales peaks.

First comes Black Friday, then St. Nicholas Day, the main Christmas shopping period and last-minute purchases. Some products may also continue selling during the winter holiday period and seasonal sales.

This is another reason not to build your inventory entirely around products featuring Christmas-specific designs.

A much safer choice is to focus on giftable but year-round products – toys, electronics, gadgets, hobby items or home accessories. If they do not sell out in December, they can still continue to generate sales in the following months.

Prepare Your Store Before Launching Campaigns

Having stock available is only one part of Q4 preparation.

Before the season starts, gift category pages, filters, product recommendations, advertising materials and delivery-related communication should all be ready.

Mobile experience is especially important. A customer browsing dozens of gift ideas should be able to move quickly from inspiration to a specific product.

It is also worth preparing cross-selling opportunities. A customer buying a larger gift can be offered a smaller product for a sibling, an accessory or a second gift from a lower price range.

The closer Christmas gets, the more important stock availability and delivery information become. In the final days before Christmas, customers are often no longer looking for the cheapest offer – they are looking for a product that will actually arrive on time.

How to Prepare a Q4 Inventory Plan

The best inventory plan is not about ordering as many products as possible. It should balance sales potential with the risk of being left with excess stock after the season.

In September, it is worth completing the analysis of the previous Q4 and selecting the main product categories. In October, secure the core stock of bestsellers and begin promoting the gift range. November should be focused on intensive sales, monitoring rotation and quickly reordering strong performers. In December, the priorities become bestseller availability, efficient logistics and clear communication of delivery deadlines.

The key is to react continuously to the data. If a product group is selling faster than expected, stock should be replenished before demand reaches its peak. If another category is underperforming, it is better to reduce further orders early or support it with a promotion rather than wait until the end of December.

A Successful Q4 Starts Before Q4

The Christmas season can generate very strong sales for online stores, but it also exposes weaknesses in inventory planning very quickly.

That is why the main goal should not be to find one single “Christmas hit”. A safer strategy is to build an assortment based on bestsellers, products with growing potential, several price points and items that can continue selling after the season ends.

It is also worth looking beyond toys alone. A customer who visits your store to buy a gift for a child may also be looking for something for a partner, parent or friend. Expanding the gift range therefore allows you to use Q4 not only to increase the number of transactions, but also to increase average basket value.
